MBA References When Company Policy Blocks Them
If company policy blocks an MBA recommendation, first establish what is actually restricted. A ban on evaluative references, an HR employment confirmation and a restriction on corporate letterhead require different responses. Do not assume a personal email makes a prohibited recommendation permissible.
Our recommendation is to resolve two separate questions: what the writer may provide under the employer's process, and what the business school accepts. Neither answer overrides the other. Once those boundaries are clear, choose an eligible person who can supply a substantive independent assessment.
This is an application-planning guide, not an interpretation of employment law. It helps you ask the right questions and avoid treating a change in stationery as a solution to a restriction on content.
Classify the restriction before choosing a workaround
“HR will not allow it” can mean several things. Ask the writer to clarify the applicable instruction through the appropriate employer channel rather than inferring its meaning from a short message.

These categories are a way to investigate, not a claim that every employer offers all four. There may be additional project or confidentiality restrictions even when a recommendation is otherwise possible.

Read the school's alternative-writer instructions separately
Chicago Booth prefers a current supervisor and provides space to explain when that person is unavailable. An alternative still needs a substantive basis for assessment.
Columbia Business School identifies former supervisors and senior professional associates as alternatives. It requests an institutional or professional email address and asks for letterhead whenever possible. If employer restrictions prevent that arrangement, ask how to proceed; do not assume any personal account is automatically acceptable.
The GMAC template separates contact and relationship information from substantive evaluation. A correct identity field does not itself supply the performance and feedback assessment the narratives request.
Those instructions address what schools want. They do not grant a manager permission to disclose restricted work or ignore the employer's process. Keep a record of which question each clarification resolves.
Constructed case: a personal assessment is permitted
The cases here are original illustrations, not real employer policies or admissions outcomes.
A manager tells an applicant that the company does not issue recommendations on its behalf. After checking the actual policy through the designated channel, the manager confirms that a personal assessment of permitted firsthand observations is allowed, with limits on branding and confidential project details.
This may leave a workable route, but the next step is to check the school's instructions. The manager's status, relationship to the applicant and contact information need to be represented accurately. The document should not imply corporate endorsement if none is being provided.
The applicant can ask admissions a focused question about the accepted contact and submission arrangement. The request should describe the restriction factually. It need not include confidential internal policy documents unless they are requested and appropriate to share.
If the school confirms an acceptable arrangement and the manager can write within the employer's boundaries, the substantive assessment can proceed. The writer chooses examples they are permitted to discuss and describes their own observations. A generic project description may be enough to explain a meaningful decision without revealing proprietary material.
Our recommendation is to solve the two permissions explicitly rather than treat the manager's willingness as the entire answer. The person may be willing to help and still need to follow a specific process.
Constructed case: the manager can only confirm employment dates
A second manager checks the relevant policy and can provide only dates, title and employment status. They cannot discuss performance or give an evaluative recommendation about the work.
The applicant initially proposes using the manager's personal email and omitting the company logo. That changes the channel, but it does not address the restriction on assessment. Our recommendation is to stop treating it as a formatting problem.
The applicant should examine permitted alternatives under the target's instructions: for example, a former supervisor or another appropriate senior observer with direct knowledge of substantial work. The alternative must also be able to provide the assessment within their own obligations; moving to an older relationship does not guarantee that every restriction disappears.
An HR confirmation cannot become a substantive MBA recommendation through a stronger cover note written by the applicant. If the school asks for a recommendation, identify how that requirement will actually be satisfied or seek specific guidance about the situation.
The explanation to admissions can state the restriction and the proposed alternative relationship. Avoid inventing conflict, claiming the employer supports the application or suggesting that a routine HR policy reflects poorly on the applicant. The purpose is to explain the source of the assessment, not tell a dramatic workplace story.
Choose another observer for evidence, not convenience
Once an alternative route is available, evaluate who knows enough relevant work. A senior colleague who supervised a difficult assignment may be useful. A distant executive who can provide an official email but little substantive observation may not solve the real problem.
List the period of contact, projects observed, decisions reviewed and feedback given by each possible writer. The MBA manager-change guide develops that observation test when the available evidence is split between current and former supervisors.
Do not ask a peer to present themselves as a supervisor or use a title that makes the relationship appear more senior. If a program permits a particular kind of professional associate, follow that actual category and describe it accurately.
For a reapplication, an archived prior letter creates another decision. The same-recommender guide distinguishes reuse permission from a current assessment. A letter submitted last year does not by itself establish what may be used in the present application.
Ask narrow questions and keep the answers separate
A useful inquiry has a concrete uncertainty and a proposed next step. It does not ask the employer or school to evaluate the entire application.
Questions for the appropriate employer contact may concern:
- Whether the restriction applies to evaluative content, corporate representation, confidential details or a particular delivery channel.
- Whether a personal-capacity assessment is allowed, and under what actual limits.
- Who can clarify the policy for the prospective writer.
Questions for admissions may concern:
- Whether the proposed alternative observer fits the program's instructions.
- Where the applicant should explain the unavailable current-supervisor reference.
- How the accepted writer should supply accurate contact information when ordinary corporate credentials are unavailable.
Do not interpret an unanswered inquiry as an exception. If time is limited, continue investigating a valid backup relationship while the specific question is being resolved.
Keep confidentiality and authorship visible
A confidential recommendation is not automatically an authorized channel for proprietary information. The writer should use examples they can appropriately disclose and accurately describe the scope of their own knowledge.
The applicant can supply a factual reminder of shared work and the school's instructions. They should not draft an assessment to be approved by HR, assemble another person's praise into a letter or ask the writer to hide the relationship behind a personal address.
If the only remaining issue is identity documentation, the email and letterhead guide covers that separate task. It should not be used to bypass a substantive restriction.
Review the supported writing once the route is clear
